I bet the whole thing is EEPROM and if it can be figured out you could take lets say a 4 cyl ECU for a standard and burn it for a V8 automatic. This can't be as complicated as they (Ford) want you to think.
I would say you are pretty close to the truth. The only thing different would be the code. Makes sense from a tooling/production aspect to have only one ECU hardware and just flash it for whatever truck configuration you need. Each flash config would carry a different part number suffix (A, B, C, etc). So.... get to hacking, Jim!
